On a retail pegboard, drill bit sets compete on one number: pieces. A 25-piece box outsells a 13-piece box at the same price point, and a 50-piece box outsells them both. But any distributor who has handled warranty returns knows the truth the packaging does not show: the piece count on the label is the least informative specification in the entire category. Here is how professional buyers actually evaluate a drill bit set before committing shelf space to it.
Start With the Steel
The single most important specification is the base material, and it falls into four tiers.
Standard high-speed steel (HSS) is the baseline. It drills wood, plastic and mild steel, it can be resharpened, and it is the right cost tier for entry-level and general-purpose sets.
Black oxide HSS adds a corrosion-resistant surface treatment that slightly reduces friction. For general home use it is the sweet spot between cost and durability, and it gives the set a clean, professional appearance on the shelf.
Cobalt-alloyed HSS (M35 with 5 percent cobalt, or M42 with 8 percent) is not a coating; the cobalt is in the alloy itself, so it retains hardness at temperatures that would soften plain HSS. Any set positioned for stainless steel, cast iron or hardened alloys should be cobalt, and a buyer should treat claims of "stainless steel performance" on unalloyed HSS as marketing noise.
Fully ground bits, machined all over rather than rolled, run truer and cut with less force. In metal index sets the difference is immediately visible in the finished hole.
Read the Point, Not the Label
Point geometry is the second quality gate. A standard 118-degree point wanders on curved or hard surfaces. A 135-degree split point self-centers on contact, reduces the thrust the user must apply, and produces straighter holes without a center punch. On premium sets every bit should be split-point ground, including the small wire-gauge sizes, which is exactly where budget manufacturers economize. A practical QC check when sampling a supplier's set: examine the grinding of the smallest bits first, because sloppy small-bit grinding predicts sloppy quality control everywhere else.
Piece Count Versus Real Utility
Buyers should audit the size ladder, not the total count. A useful twist set covers fractional sizes from 1/16 to 1/2 inch, or 1 to 13 mm in metric, in fine increments. Sets inflated to triple-digit piece counts often do it with duplicates of large, rarely used sizes or dozens of screwdriver bits, while omitting the mid-range sizes users actually wear out. Two sizing strategies sell well in different channels: compact 5-to-13-piece sets matched to common anchor and fastener sizes for DIY retail, and full 19-to-29-piece metal index cases for professional trade counters. Duplicates of small, frequently broken sizes are a genuine value; duplicates of large sizes are dead weight.
The Case Is Part of the Product
Case quality is where cheap sets cut corners, and it drives more return-counter conversations than bit breakage does. Evaluate four things: does the case hold bits securely enough to survive transport; can sizes be identified at a glance through labeled slots or a clear lid; do bits release easily without prying; and does the latch survive repeated opening. Blow-mold plastic cases with molded size labels are the retail standard; metal index cases signal the professional tier. Poorly held bits arrive at the customer loose, mixed and effectively unsellable.
